Cynefin framework

Match your response to the kind of situation you are actually in.

Overview

Cynefin (Welsh for ‘habitat’) sorts situations into five domains, each demanding a different way of acting. The mistake it prevents is applying the wrong style: treating a complex, emergent problem as if it were merely complicated, or freezing in a crisis while you look for best practice that does not exist.

The framework’s value is diagnostic. Before you reach for a method, you ask what kind of problem this is — because the right response to a clear problem (apply the known rule) is exactly the wrong response to a complex one (run safe experiments and watch what emerges).

When to use it

Before choosing how to solve a problem — to avoid applying a tidy playbook to a messy situation, or vice versa.

How to use it

Step 1

Clear

Cause and effect are obvious. Sense, categorise, respond — apply best practice.

Step 2

Complicated

Cause and effect exist but need expertise. Sense, analyse, respond — apply good practice or bring in experts.

Step 3

Complex

Cause and effect are only clear in hindsight. Probe with safe-to-fail experiments, sense the result, then respond.

Step 4

Chaotic

No discernible cause and effect. Act first to establish stability, then sense and respond.

Step 5

Confused

You don’t yet know which domain you are in. Break the situation into parts and place each one.

Worked example

A company treats declining engagement as a complicated problem and hires consultants for a ‘best-practice’ fix that fails. Cynefin reveals it is complex — emergent user behaviour with no known formula. They switch to running small experiments, learning from each, and let the answer emerge. Diagnosing the domain first saved a year of confident wrong solutions.

Common pitfalls

  • Defaulting to ‘complicated’ and analysing problems that actually require experimentation.
  • Missing the cliff between clear and chaotic — complacency in a ‘clear’ domain can collapse into crisis.
  • Using it as a rigid taxonomy rather than a sense-making aid.

Complicated problems have a right answer an expert can find. Complex problems have no knowable formula — the answer emerges from trying things.

What do I do in the chaotic domain?

Act to create stability first; deliberation comes after you have stopped the bleeding.

Is one domain better than another?

No — they are just different, and each needs its own response. Danger comes from misreading which you are in.
